Cross-Border Development Team: Japan, China, Southeast Asia

Challenge

The most common sticking point in cross-border projects is not technology but people. There are clients and demand overseas, but no local team that can work to their processes and quality standards. Outsourcers found at short notice bring high communication costs and unpredictable quality, and people changing halfway through a project is common. Companies that want to do business in Southeast Asia face the same problem: no engineering capacity there that they can trust.

Our setup

Since 2023, the team has worked through a Japanese contract development company as its point of contact, building a cross-border collaboration setup with members in Japan, China, and Southeast Asia, and taking on AI development, data analysis, cloud computing, and system development projects for Japanese companies. The core of this setup is "we guard the three gates ourselves, and capacity scales as needed":

• The three gates of requirements, architecture, and quality are controlled by the founding team: Requirements definition, solution design, architecture review, and acceptance are handled directly by core members, and projects are never subcontracted to strangers.
• A long-term engineering team of about 10 in Thailand: Engaged on a contract basis, with project manager, frontend, backend, and infrastructure roles all covered. They have worked with the team for more than 5 years, delivered multiple Japanese enterprise projects together, and know Japanese development processes and quality standards.
• The full Japanese software engineering process: Requirements definition → basic / detailed design → development → unit / integration testing → launch → operations support, with documentation and delivery pace following Japanese corporate standards.
• About 15 developers in total that can be mobilized: Development capacity scales with project size. Small projects carry no idle staff, and large projects can still be handled.

Results

• More than 5 years of collaboration: This team began with the B2B produce trading platform built from scratch in 2021. The collaboration continues today and has jointly delivered AI applications, data analysis, cloud computing, and business system projects for multiple Japanese companies.
• Resources in three regions, ready when needed: Beyond the two bases in Shanghai and Tokyo, there is a development team in Southeast Asia that knows Japanese standards. Chinese companies expanding into Southeast Asia get engineers on the ground who can communicate and deliver. Overseas companies entering China or Japan get a delivery team with controlled costs and someone accountable for quality.
• Southeast Asia work: Product localization, system development, and operations support for the Southeast Asian market, going straight into delivery without building a team from scratch.
